"How much does AEO cost?" is really three questions: what am I buying, how is it delivered, and how will I know it worked. Because answer engine optimization is young, quotes for what sounds like the same work can differ enormously — and some of the difference is scope, while some of it is packaging.
This is a budgeting framework for Canadian businesses: the three ways the work is bought, what drives cost up or down, a deliverable checklist, a worksheet, and the red flags worth walking away from.
Three engagement models
1. One-time project
A fixed-scope diagnostic and remediation: build a prompt set, baseline how assistants answer today, fix the page structure, schema and entity issues found, and hand over documentation. Good for a first move, or when internal staff will do ongoing work. Weakness: AEO visibility drifts as models and content change, so a one-off project ages.
2. Monthly retainer
Ongoing content, structure, authority and citation work with a fixed re-testing cadence. Appropriate when you compete in a category where competitors are actively publishing, or where the answers assistants give about your industry are changing month to month.
3. Bundled into SEO
AEO delivered as part of a broader SEO program. This is the most common sensible arrangement, because the underlying work — crawlability, content quality, entity clarity, authority — is shared. It avoids paying twice for the same foundations.

What actually drives the cost
- Number of markets and locations. Each service area multiplies the prompt set, the local signals and the content to maintain.
- Number of services or product lines. Every distinct offering is its own set of questions buyers ask.
- Starting condition of the site. A site with thin content, weak information architecture or technical debt needs foundational work before AEO work can pay off.
- Content production volume. Whether the agency writes, edits, or only advises — and whether subject-matter experts are involved.
- Competitive intensity. Categories where competitors publish heavily require more to be cited.
- Regulatory or accuracy burden. Health, legal and financial content needs review, which costs time.
- Implementation model. Whether the agency ships changes to the site or hands recommendations to your developer.
- Measurement depth. A monthly prompt re-test across many assistants and locations costs more than a quarterly spot check.
Deliverable checklist
Use this to compare quotes on equal terms. A credible scope names each of these explicitly:
- A documented prompt and query set, agreed with you, that reflects real buying questions.
- A baseline showing how assistants answer those prompts today, with dates and screenshots.
- Page-level content work so answers are self-contained, current and extractable.
- Entity and consistency work: business details, service definitions, and structured data that matches what is visible on the page.
- Authority and citation work — the third-party sources assistants tend to lean on in your category.
- Standard technical SEO health, because AI surfaces build on the same crawl and index foundations.
- A stated re-test cadence and a reporting format you will actually read.
- Named implementation responsibility, so nothing sits in a document for six months.
A simple budget worksheet
- Count your markets. How many cities or service areas must be visible?
- Count your services. How many distinct offerings need their own answers?
- Grade your site. Solid, needs work, or needs rebuilding? Foundational fixes come out of the same budget.
- Decide who writes. Internal experts, the agency, or both.
- Decide who ships. Your developer or the agency.
- Set a measurement cadence. Monthly re-tests, or quarterly.
- Set a horizon. Budget at least two to three quarters before judging the program.
- Work back from value. If one new client is worth $5,000 in margin, the question is how many additional qualified enquiries the program needs to produce to pay for itself.
Red flags
- Guaranteed citations, guaranteed AI Overview inclusion, or guaranteed ChatGPT mentions.
- A "special AEO schema" pitch. Structured data must describe visible content, and no markup guarantees a rich result or an AI citation.
- No baseline. Without a documented starting point, no improvement can be demonstrated.
- Precision the platforms do not offer. Google includes AI Overview and AI Mode activity within Search Console's Web reporting, so no one can hand you a clean, isolated AI-traffic figure from it.
- Scope that excludes ordinary SEO while charging a premium for AI branding.
- No named owner for implementation, or no access to the work being done.
- Long lock-in contracts before a baseline has even been established.
